Case Study · Glowrish Pharma
4.6× ROAS in 45 days for a brand-new D2C skincare launch
A medicated skincare brand with no audience and no pixel data, profitable in two weeks via SKU-specific creative and a TikTok-discovery, Meta-conversion split.

The Client
Who they are.
Glowrish Pharma is a Pakistan-based medicated cosmeceutical brand. sunblocks, night creams, facewash, shampoo. backed by an established pharmacy distribution network. The founders had built a 7-figure offline pharma business but had never run a single paid ad. They came to me three weeks before their planned launch with a Shopify store, four SKUs photographed on a white background, and the conviction that they were "going to crush this on Meta." We had a long, honest first call about why that wasn't how it works.

The Challenge
The starting point.
Launch into one of the most saturated categories on the internet. premium skincare in Pakistan, where category leaders were running 50% off promotions weekly. with no pixel data, no audience, no brand awareness, and a 45-day window before the founders' planned regional rollout. They explicitly forbade discount-stacking. That's the playbook competitors used; the founders wanted a brand, not a Daraz clone. The standard "spend on awareness for 6 months, then convert" advice was off the table because the regional rollout depended on hitting a sales floor inside 45 days.
Constraint 1: Total launch budget: $6,800 across 45 days (~$150/day)
Constraint 2: No discount campaigns permitted. premium positioning had to hold
Constraint 3: Pixel data starting from zero. no warm audiences, no LTV data, no lookalikes
Constraint 4: Four SKUs to launch simultaneously with a single budget pool
The Strategy
What we actually did.
Four decisions made the difference. The founders pushed back hard on two of them in our second call. TikTok ("our customer doesn't use TikTok") and the no-discount rule ("but everyone discounts in Pakistan"). I won the TikTok argument with the $1.90 CPM math. They held firm on no-discount and were proven right.
SKU-specific campaigns over umbrella branding
Four parallel campaigns, one per SKU (Sunblock, Night Cream, Facewash, Shampoo). Every dollar tied to a purchasable product, not "brand awareness" reach the algorithm can't monetize. Sunblock got the largest budget allocation. we knew from the founders' offline pharmacy data that sunblock was the category-entry product Pakistani buyers tried first. Meta optimized for purchases from Day 1; no "consideration" or "traffic" objectives wasting learning.
TikTok for discovery, Meta for conversion (intent-aware CPMs)
TikTok CPM in Pakistan averaged $1.90 vs Meta's $6.40. about a third. We let TikTok do the cheap top-of-funnel scrolling discovery (no purchase ask, just "this is what we do" videos), then retargeted those video-viewers on Meta with the conversion ad. Every dollar of TikTok awareness made our Meta retargeting roughly 3× more efficient. By Day 21, ~40% of Meta purchases were attributed to people who first saw us on TikTok.
Problem → solution → proof creative framework
Hook: name the problem the customer already feels ("Sun damage isn't reversible. but it's preventable"). Solution: introduce the product as the answer ("Glowrish SPF 50, daily, two fingers"). Proof: ingredient breakdown and formulation credibility ("zinc oxide + niacinamide, dermatologist tested"). No "look at our pretty brand" creative. every ad ended on a CTA, every CTA had a SKU.
12–18 creatives a month, structured testing
Kill the bottom 30% by CTR every Friday standup. Scale the top 30% Monday morning. Generate 3–4 replacements over the weekend. Compound learning. every week of data made the next week's creative sharper. By Week 4 the testing loop was producing winning hooks faster than the founders could approve them.

Results
The transformation.
Brand established as premium medical-grade. not mass-market beauty. No discount campaigns ever ran. The creative testing framework built in those 45 days is still being used to launch new SKUs today.
Modest budget across 45 days. Did not exceed by a single dollar.
From a brand with zero pixel data on Day 1.
Profitable by Week 2. far ahead of the 30-90 day skincare ramp norm.
Above the skincare benchmark of ~1.4% (WordStream 2025 industry data).
Driven by structured weekly creative iteration.
TikTok did the cheap discovery work; Meta did the conversion.
What we'd do next
The next chapter.
Phase 2 would layer in WhatsApp post-purchase flows for repeat-rate lift, lookalike audiences seeded from the top 10% LTV cohort, and a YouTube Shorts content arm to extend the TikTok discovery system into a second short-form channel. The creative testing framework that delivered 4.6× becomes the engine that runs all of those.
